What kind of wood you using?
I usually go with a 3-2-1 method or 2-2-1 depending on how hot the fire is. That is 3(or 2) hours uncovered, 2 hours foiled, then 1 hour uncovered to finish them off. It's basically foolproof, but I play around a lot, too.
